Stop Measuring Courses. Start Measuring Work.



Training measurement often feels like a box-checking exercise.


In many organizations, success is defined by course completions, survey scores, or whether someone passed a quiz. We have all seen the familiar frameworks used to evaluate training. They exist for a reason, but in practice they often miss the bigger question.


Did anything actually change in the way people work?


A completion report does not tell you that. A smile sheet definitely does not. Even a high test score rarely proves that someone can perform the task better tomorrow than they could yesterday.


The uncomfortable truth is that many of us in instructional design and L&D have accepted this at some point. I know I have. Sometimes it happens because of organizational culture. Other times it happens because an SME or compliance owner only cares about passing an audit and keeping clean training records. When the expectation becomes “make sure everyone completes the course,” meaningful measurement never even enters the conversation.


But the real signals of learning impact usually live somewhere else entirely.


They live in the workflow.

In the steps of a process.

In the confidence someone has when performing a task.

In fewer errors, smoother handoffs, faster decisions, or less rework.


Those are the measurements that actually move the needle.


This post explores why settling for weak measurement hurts both organizations and the L&D profession, and how instructional designers can start asking better questions to uncover the metrics that truly matter.



Why Traditional Training Metrics Fall Short



Many evaluation models have shaped how training gets measured over the years. Kirkpatrick’s framework encourages us to look at reaction, learning, behavior, and results. ROI models push us to calculate financial return from training investments. These

ideas can be useful starting points.


The problem is how they are often used.


In many organizations they turn into rigid checklists instead of tools for real insight.


Course completion reports tell us who finished the training, but they do not tell us whether anyone learned something they can actually use. Smile sheets capture satisfaction, but there is almost no evidence that high satisfaction leads to better performance. Quiz scores show short term recall, but they rarely predict whether someone will succeed when they are back on the job.


Most of these measurements focus on the training event itself instead of the work that follows.


They measure whether someone attended the course, whether they liked it, and whether they could answer questions immediately afterward. What they do not measure is the thing that actually matters.


Did the way work gets done improve?


Real business impact shows up somewhere else. It shows up in the process steps people perform every day. It shows up in confidence when performing a task. It shows up in fewer mistakes, faster decisions, smoother workflows, and less rework.


When measurement stops at the course, it misses the place where performance actually lives.


Measurement Belongs in the Workflow


The most meaningful measurement usually shows up where the work actually happens.


Instead of asking “Did learners complete the course?” we should be asking questions that connect directly to the job itself.


  • Which step in the process is slow or prone to errors?

  • What skills or confidence gaps cause hesitation or mistakes?

  • How do top performers approach the work differently from everyone else?

  • Where do bottlenecks or quality issues appear most often?


When you start asking questions like these, measurement begins to shift away from the training event and toward real performance.


That is where the signal is.


If training is working, you should be able to see changes in the way work flows through the system. Errors begin to drop. Tasks get completed faster. People hesitate less because they know what they are doing. Quality improves. Hand offs become smoother.


Some examples of measurements that actually reflect impact include reductions in defects, faster task completion times, improvements in quality or customer satisfaction, higher levels of employee confidence when performing the task, and fewer process bottlenecks.


These kinds of measurements connect learning directly to business performance.


They also require something that training teams sometimes forget to do. You have to partner with the people who understand the work itself. Operational leaders, supervisors, and experienced employees usually know exactly where the process struggles. When those insights are combined with thoughtful training design, measurement starts to reflect real improvement instead of just course activity.



A Hard Lesson I Had to Learn


If I am being honest, there were plenty of times in my career where I went along with weak measurement practices.


Not because I believed in them. Mostly because that was the culture around the work.


The expectation was simple. Build the training, launch it, and make sure we can show that everyone completed it. As long as the records were clean and the reports looked good, the job was considered done.


Compliance training is probably the best example of this. The real priority was making sure we could pass an audit. The system needed to show that employees took the course and acknowledged the policy. Once that box was checked, nobody asked many questions about whether the training actually changed behavior or reduced risk.


At the time it felt normal. That was just how things were done.


Looking back, I realize how limiting that mindset can be.


Completion reports create the appearance of success, but they do not tell you much about whether anything improved. They show participation. They do not show performance.


And when organizations hit financial pressure, this becomes a problem for L&D.


If leadership cannot clearly see how learning improved productivity, reduced errors, strengthened safety, or helped the business run better, training starts to look like an expense instead of a performance driver.


That realization forced me to rethink how I approach measurement. The real question is not whether people finished the course. The real question is whether something in the way work gets done actually improved.



Practical Ways to Measure What Actually Matters


If measurement is going to mean anything, it has to start with the work itself.


That usually requires stepping outside the training environment for a bit and looking closely at how the job actually gets done.


  1. Start by mapping the workflow


Look at the real steps employees take to complete their work. Where do things slow down? Where do mistakes tend to happen? Where do people hesitate or ask for help? Those moments often reveal where learning can have the biggest impact.


  1. Talk to the people doing the work


Spend time with top performers, struggling employees, and supervisors. Ask them what makes the difference between someone who succeeds in the role and someone who struggles. These conversations often uncover skills, habits, and decision points that no training manual ever mentions.


  1. Define metrics that connect to the business


Instead of defaulting to training metrics, look for indicators that matter to the operation. This could include error rates, cycle times, safety incidents, customer feedback, production quality, or other performance signals that leaders already care about.


  1. Understand the starting point


Before launching a training program, try to capture a baseline. What does performance look like today? Without that reference point it becomes very difficult to show whether anything improved later.


  1. Track changes over time


After training is introduced, continue monitoring the same indicators. Look for trends. Are mistakes decreasing? Are tasks getting completed faster? Are supervisors noticing stronger decision making or confidence on the job?


  1. Report the results in business language


When it is time to communicate results, focus on outcomes that leaders understand. Improvements in quality, speed, safety, cost, or customer experience will always carry more weight than reporting how many people completed a course.


That shift in language alone can change how training is perceived across the organization.


Partnering with Operational Leaders


Real measurement rarely comes from the training department alone.


It usually comes from the people who actually run the work.


Supervisors, plant managers, operations leaders, and experienced employees understand where the process breaks down, where quality slips, and where productivity gets lost. They know what good performance looks like and where people struggle.


When L&D partners with those leaders early, measurement becomes much clearer. Instead of guessing what success should look like, the conversation shifts to real operational outcomes. Fewer defects. Faster cycle times. Safer work practices. Better customer outcomes.


That kind of collaboration changes the role of training. It stops being a course that people attend and starts becoming a tool that helps the business run better.


It also strengthens the position of L&D when budgets get tight. When leaders can see how learning improves performance, it becomes much harder to dismiss training as a nice to have.


The shift is simple, but it requires discipline.


Stop measuring activity.

Start measuring improvement.


Completion reports show participation.

Smile sheets show opinion.


Neither of those proves that anything actually changed.


If we want L&D to be taken seriously as a performance function, we have to measure the place where performance lives.


Not in the course.


In the work.


Attendance is easy to measure.
Performance is what actually matters.
